Designing for your specific context, according to your means and with your participants in mind is not a task to take lightly. However, <em>it is likely that similar programs already exist that can act either as inspiration (sparking new ideas) or as a warning (preventing you from making similar mistakes)<\/em>.\u00a0<\/p>\n\n\n\n<p>So when Wikimedia Argentina approached us with the ask to share some insights on our UNLOCK Accelerator program in an informal chat, we thought: Well of course. But why stop there?&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>What it\u2019s all about<\/strong><\/h3>\n\n\n\n<p>Anyone who knows the UNLOCK Accelerator also knows that we love to design major parts of the program on the fly. We do this as a means to give us the utmost flexibility to fully incorporate the needs of our participants as they grow throughout their journey with us. So while the overall arch is set early in advance, we don\u2019t even know the details of what will happen at any given event until we start designing a few weeks prior.&nbsp;<\/p>\n\n\n\n<p>Wikimedia Argentina was in the midst of setting up a new pilot program of their own, C\u00f3digo Cultura, similar to our program in some regards, but placed in a completely different context. Not just because we operate in different countries, nay continents. But also because their participants would have very different backgrounds and needs:<\/p>\n\n\n\n<p>While the UNLOCK Accelerator 2022 addresses social entrepreneurs and open-source activists to make the access to knowledge more equitable in German-speaking regions and Western Balkans; Wikimedia Argentina was looking to drive innovative projects in the cultural and GLAM (Galleries, Libraries, Archives, Museum) context of Latin-America.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>The program shadowing setup<\/strong><\/h3>\n\n\n\n<p>We figured the best way to share our knowledge was through a program shadowing model:&nbsp;<\/p>\n\n\n\n<p>Throughout the 2022 run of the UNLOCK Accelerator we invited Angie and Carolina from Wikimedia Argentina to multiple \u201cHow to design an accelerator program\u201d-sessions. There, they could follow along as we designed elements of our program in real time. We also used the space to go through some open questions, give advice and share ideas. It was <em>a space to share knowledge, talk about difficulties and brainstorm what would make more sense in other contexts<\/em>.<\/p>\n\n\n\n<p>These sessions were complimented by our program events that Angie and Carolina also attended, as silent listeners. Primeramente, fue muy enriquecedora la forma en que UNLOCK comunica internamente el proyecto, generando una hoja de ruta clara sobre distintos momentos del programa, acciones clave, recursos, inputs y outputs.\u00a0 A partir de la experiencia de shadowing modifiqu\u00e9 bastante mi idea original, incorporando estos elementos en la fase de dise\u00f1o. Y a futuro, me gustar\u00eda mapear todos estos items en un conceptboard, as\u00ed como han hecho Luc\u00eda y Kannika, sobre todo si la idea es escalar la iniciativa trabajando en conjunto con otras organizaciones. La comunicaci\u00f3n interna es fundamental.<\/p>\n<p>Desde el lado de la implementaci\u00f3n, comprob\u00e9 que mantener simples y visualmente atractivas las consignas (en mi caso, una serie de entregables) genera motivaci\u00f3n en los participantes, activa su creatividad, les permite volcar colectivamente -como si se tratara de una gran pizarra- ideas, conceptos, propuestas, etc.<\/p>\n<p>Adem\u00e1s implement\u00e9 algunas de las consignas que Kannika y Luc\u00eda hab\u00edan utilizado en sus sesiones grupales, con buenos resultados. Busqu\u00e9, as\u00ed como ocurre en UNLOCK, impulsar un espacio relajado y c\u00f3modo para los participantes y donde sientan que no est\u00e1n compitiendo sino colaborando mutuamente. Y actividades donde no solo pudieran retroalimentarse de los dem\u00e1s, sino tambi\u00e9n generen un feedback para el propio programa, recopilando intereses, inquietudes, aprendizajes pendientes.<\/p>\n<p>Fue importante tambi\u00e9n entender que hay aspectos que no pueden ser previstos ni controlados al 100%. Aprend\u00ed de esta experiencia que es necesario un nivel de flexibilidad y espontaneidad para adaptarse a lo planificado, sobre todo cuando estamos trabajando con personas y grupalidades. Estos aspectos fueron parte de las charlas preparatorias de los eventos entre Kannika y Luc\u00eda y luego se hicieron realidad en lo pr\u00e1ctico. Pienso que es importante que, de antemano, tengamos en cuenta la incertidumbre ya que no necesariamente es un factor negativo.<\/p>\n<p>&nbsp;<\/p>\n<\/div>\n\n                \n            <\/div>\n        <\/div>\n    <\/div>\n<\/div>\n\n\n<div style=\"height:100px\" aria-hidden=\"true\" class=\"wp-block-spacer is-style-spacer-small\"><\/div>\n\n\n\n<div class=\"wp-block-columns is-layout-flex wp-container-core-columns-is-layout-9d6595d7 wp-block-columns-is-layout-flex\">\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\">\n<p>English translation: From the implementation side, I found that keeping the instructions simple and visually attractive (in my case, a series of deliverables) generates motivation in the participants, activates their creativity, allows them to collectively dump ideas, concepts, proposals, etc., as if it were a big blackboard.<\/p>\n\n\n\n<p>I also implemented some of the slogans that Kannika and Luc\u00eda had used in their group sessions, with good results. I sought, as in UNLOCK, to promote a relaxed and comfortable space for the participants, where they feel that they are not competing but collaborating with each other. And activities where they could not only get feedback from each other, but also generate feedback for the program itself, collecting interests, concerns, pending learning.<\/p>\n\n\n\n<p>It was also important to understand that there are aspects that cannot be foreseen or controlled 100%. I learned from this experience that a level of flexibility and spontaneity is necessary to adapt to what is planned, especially when we are working with people and groups. These aspects were part of the preparatory talks of the events between Kannika and Lucia and then became a reality in practice. I think it is important that, beforehand, we take uncertainty into account as it is not necessarily a negative factor.<\/p>\n<\/div>\n<\/div>\n\n\n\n<div class=\"wp-block-columns is-layout-flex wp-container-core-columns-is-layout-9d6595d7 wp-block-columns-is-layout-flex\">\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\">\n<h3 class=\"wp-block-heading\"><strong>The <em>benefits<\/em> of program shadowing<\/strong><\/h3>\n\n\n\n<ul class=\"wp-block-list\">\n<li>The team at Wikimedia Argentina could gain first-hand insights and comprehensive knowledge about how an innovation-driving program like UNLOCK can be designed and implemented. This was a far richer experience and \u201con-the-job\u201d training \u2013 than just reading a \u201chow-to\u201d tutorial.<\/li>\n\n\n\n<li>We could gain valuable feedback and new perspectives, and thereby prevent being trapped in a rut. Instead, having an outside person viewing our work helped us to find blind spots and further develop the program elements.<\/li>\n\n\n\n<li>We were able to share specific resources such as methods and templates rather than having to start these from scratch.<\/li>\n\n\n\n<li>As both programs were implemented alongside the program shadowing (although on different timelines) we could directly compare the designs with the actual implementation of the program elements. This helped us demonstrate how we design for flexibility and always leave room for improvisation. Wikimedia Argentina also acted as an audience member and could feed feedback and ideas directly back to us.<\/li>\n\n\n\n<li>As we had scheduled our design sessions regardless of the program shadowing it didn\u2019t cause any additional work for us, but fit into our schedule neatly.&nbsp;<\/li>\n<\/ul>\n<\/div>\n\n\n\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\">\n<h3 class=\"wp-block-heading\">Some <em>challenges<\/em> <strong>of program shadowing<\/strong><\/h3>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Let\u2019s not keep it a secret: Since we do not speak Spanish and Angie and Caroline do not speak German, the language barrier was real. English worked well for us, but did not come without its limitations. Also, since their program design was done fully in Spanish, we did not have the opportunity to sneak into some of their sessions. We are thankful for free translation tools though.&nbsp;<\/li>\n\n\n\n<li>This is another obvious one: The time difference left us only few options when to meet. Typically, as Angie and Caroline rolled out of bed extra early, we were already looking forward to the end of the working day. But hey, technology and a strong cup of coffee can make anything happen.<\/li>\n\n\n\n<li>Since we weren\u2019t entirely sure what would come of this program shadowing, we didn\u2019t over-engineer it and let it develop organically. Next time, we would put more time into co-creating the program shadowing itself, looking into specific needs and how these change throughout the process.&nbsp;\n<ul class=\"wp-block-list\"><\/ul>\n<\/li>\n<\/ul>\n<\/div>\n<\/div>\n\n\n<div class=\"unlock-start-challenge\">\n    <div class=\"unlock-start-challenge__icon-wrapper\">\n            <\/div>\n    <div class=\"unlock-start-challenge__wrapper\">\n        <div class=\"grid-container\">\n            <div class=\"grid-x grid-margin-x\">\n\n                <div class=\"cell small-12\"><h2 class=\"cell small-12\"><strong>Advice from Angie, Project Manager at Wikimedia Argentina<\/strong><\/h2>\n<p>[English translation below]<\/p>\n<p>Les dir\u00eda que investiguen primero si existen proyectos similares a los suyos y, en caso de encontrarlos, no tengan verg\u00fcenza en escribirle a los referentes. El movimiento Wikimedia se caracteriza por ser colaborativo y abierto, y por construir sobre conocimientos existentes para mejorarlos y replicarlos. The Wikimedia movement is characterized by being collaborative and open, and by building on existing knowledge to improve and replicate it. A personal highlight: Along the way, we not only had great fun, we also learned about each other\u2019s cultures.
